Plan de mejoramiento al proceso de producción en la Litografía RABAC Distribuciones basado en la filosofía “Lean Manufacturing”

Abstract

La empresa RABAC Distribuciones es una litografía que desarrolla productos desde 1978. La empresa ha establecido un organigrama encabezado por el propietario, seguido de la gerencia, se establecen en total como 15 trabajadores. En el diagnóstico del problema se pudo identificar que la empresa no está cumpliendo con los tiempos de producción diaria debido a la falta de la mano de obra, alistamiento de materias primas, las máquinas a veces no funcionan correctamente, distancias o terminados. Por ello se propone como objetivo general en esta investigación “Diseñar un plan de mejoramiento en el proceso de producción de tres productos estrella de la empresa LITOGRAFÍA RABAC DISTRIBUCIONES, basados en la filosofía Lean Manufacturing”. Para cumplir dicho objetivo, se propuso desarrollar como metodología un plan estratégico para identificar las fortalezas y debilidades, por ello el estudio es descriptivo. En efecto, para cada objetivo se desarrollaron varias actividades, partiendo de la selección de los procesos llevados a cabo en tres productos estrellas, siendo ellas las etiquetas, membretes y talonarios, aplicando la regla de Pareto, analizando el flujo de trabajo de operaciones y bimanual, para ello se realizó un estudio de tiempos y movimientos y con ello se analiza la información de variables de los procesos críticos en la imprenta de la empresa. El desarrollo de las actividades permitió establecer que la empresa se debe organizar operacional y estructuralmente. En la actualidad las condiciones laborales en general no son las adecuadas, falta organización de materias primas, los operarios no aplican sistemas de seguridad y de salud. En cuanto a las máquinas funcionan normalmente, pero no se pudo identificar si existe mantenimiento de las mismas. Es necesario aplicar el Lean Manufacturing para permitir que se organicen operacionalmente y aplicar mejores prácticas a nivel organizacional.

The company has established an organizational chart headed by the owner, followed by management, a total of 15 workers are established. In the diagnosis of the problem it was possible to identify that the company is not complying with the times of daily production due to the lack of labor, enlistment of raw materials, the machines sometimes do not work correctly, distances or finished. Therefore, it is proposed as a general objective in this investigation \\\"Design an improvement plan in the production process of three star products of the company LITOGRAFÍA RABAC DISTRIBUCIONES, based on the Lean Manufacturing philosophy\\\". To fulfill this objective, it was proposed to develop a strategic plan as a methodology to identify strengths and weaknesses, for this reason the study is descriptive. In fact, for each objective several activities were developed, starting from the selection of the processes carried out in three star products, being them the labels, letterheads and checkbooks, applying the Pareto rule, analyzing the workflow of operations and bimanual, for this a study of times and movements was carried out and with this the information of variables of the critical processes in the company\\\'s printing press is analyzed. The development of the activities allowed to establish that the company must be organized operationally and structurally. At present the working conditions in general are not adequate, lack of organization of raw materials, operators do not apply safety and health systems. As for the machines, they work normally, but it was not possible to identify if they were maintained. It is necessary to apply Lean Manufacturing to allow them to organize themselves operationally and apply best practices at the organizational level.
